Which means that's just the appetizer. With the right enterprise play? There's a lot more on the dining table. So the hypothesis forms quickly: let the PLG motion handle the bottom-up. And build an enterprise sales motion to handle the top-down. It's exactly the right instinct. The company needs this motion and they've got the experience to build it. But...there's some hesitation. Because there's a lot of pressure to get this right. I’ve experienced it firsthand in pure SLG companies: Sales controls the pace of the relationship. In each conversation, sales reads the room…body language, budget signals, urgency…and turns objections into opportunities. It's an astounding persuasion skill that takes years to master. That's not a small thing. And the best part? These skills don't disappear when a senior SLG executive joins a hybrid product-led company to build their enterprise motion. That's why hiring a seasoned SLG sales exec is so attractive for hybrid PLG B2B SaaS companies. They bring the enterprise playbook the product motion never had. The playbook is sound. It just needs one more ingredient. One that didn't exist in pure SLG. But that exists in this hybrid product-led company. One that warms up every conversation on that target list before it starts. That reduces CAC and compresses sales cycles. And that one ingredient? The behaviour data inside the product. Here's the difference: In pure SLG, sales has a powerful toolkit: discovery calls, demos, proposals, customer references, market data. They identify the largest accounts, build the business case, and reach out to the VP of Operations: “50 of your peer institutions are already using our product and seeing significant ROI. Let's talk about what that looks like for your organization.” It's a reasonable pitch. But the prospect hasn't experienced anything yet. Everything they know about the product came from the outside. They've never experienced it themselves. And that's why the pure SLG enterprise motion takes 90 days, 180 days or more to convert. Every step of conviction has to be built through conversation alone. In a hybrid product-led company? The product has been collecting behaviour data long before sales ever gets involved. Behaviour data like which accounts have users already on free trials. Which users logged in this week. Which features are being used and how. And more. That's not a cold call list. That's a warm entry point. There's a difference between picking up the phone knowing nothing and picking up the phone knowing everything. But how you use that behaviour data depends on where the target account is in their journey with your product. From my firsthand work inside B2B SaaS companies with a hybrid product-led motion, there are three situations you'll encounter. And each one changes the conversation. Situation 1: Some users at the target account are already in the product. Sales calls with evidence: “Several of your team members are already using our product and finding value. And 50 of your peer institutions are already customers seeing significant ROI. I'd love to show you what an enterprise arrangement could look like for your organization.” That pitch is now a confirmation. Situation 2: No users at the target account are in the product yet. The strategic move is to seed the account first. Reach out to individual users at that account: “Your peers at similar institutions, and 50 others, are already using our product and seeing significant ROI. We'd love to give you free access to experience the value yourself.” Let the product do the qualification work. When enough users are activated and showing buying signals, the executive conversation becomes Situation 1. You're not cold calling the VP of Operations. You're building the case before you make the call. Situation 3: Regardless of whether users are in the product or not. The executive conversation changes entirely. Instead of pitching the product, invite them to push the trial to their team: “We'd love to give your top team members free access for 30 days. Your peers at 50 institutions are seeing significant ROI. Let's see what our product does for your team. And then talk about what an enterprise arrangement looks like.” That's a pitch that turns into an invitation. One that puts the product in the room before sales ever has to make the case. These three situations are where it starts. The behaviour data goes much deeper. And so does what's possible for you. Take Slack: They figured out that the precise behaviour data wasn't 500 team messages or 1,000. It was 2,000. That's when conversion hit 93% accuracy. That specificity didn't happen overnight. It required digging into the data, running the analysis, and defining it with precision. Every hybrid product-led company has its own version of that number. Finding it turns good behaviour data into a conversion machine sales can act on. And here's what this avoids: The most expensive mistake hybrid product-led companies make: running two siloed motions. PLG over here, handling the bottom of the market. Enterprise sales over there, doing top-down outreach. Two separate things. No connection between them. It exhausts teams. Drains resources.
